Understanding your AI maturity score
Your AI maturity score is more than a single number. It is a snapshot of how far your Unless rollout has progressed across the entire customer journey, and it tells you exactly where to focus next. The score lives in the AI maturity dashboard, a 5x4 matrix that maps four customer moments against five maturity levels. Each cell in that matrix carries its own completion percentage, and together those percentages produce your overall score.
How the score is calculated
The AI maturity dashboard is built as a grid. The four columns represent the customer moments: Acquisition, Retention, Sales expansion, and Support. The five rows represent maturity levels: Experimental, Assisted, Automated, Agentic, and AI-First. Every cell in this grid contains a checklist of capabilities you need to configure, enable, or deploy for that specific combination of moment and level.
Each cell shows a completion percentage based on how many checklist items you have finished. A partial cell displays a ring chart with the percentage completed. The top-left corner of the dashboard shows your total AI maturity score, which is the average across all 20 cells. The per-Moment score averages that Moment’s column, and the per-level score averages that level’s row.
Because each cell’s checklist is independent, you can work on any cell in any order. Completing one cell does not affect the others.
Why your score might be lower than expected
A common reason for a lower total score is an undeployed Moment. If one Moment has no configuration at all, its entire column stays at zero and pulls the average down. Deploying even a basic configuration for that Moment will move the score.
Another reason is that the score averages across all four Moments and all five levels. If you have focused heavily on Support but left Acquisition untouched, your total will reflect that imbalance. The dashboard is designed to show you these gaps, not to hide them.
What the maturity levels mean
Each level describes how much of the work the AI handles and how much control stays with humans.
- Experimental - You are running an initial pilot with minimal configuration. One or two Sources connected, default Personality, no Procedures beyond the basics.
- Assisted - AI supports basic tasks like search and lookup. Humans make all important decisions and remain in full control.
- Automated - AI automates routing, notifications, and post-conversation analysis. Humans supervise and step in when needed. Deflection rates are measurable and stable.
- Agentic - AI handles many actions end-to-end, escalating only exceptions to humans. It maintains knowledge and can generate help content automatically.
- AI-First - AI autonomously chooses strategies to achieve goals and learns over time. Humans primarily configure, monitor, and govern.
How to use the dashboard
Click any cell to see what you still need to do and what you have already done. The checklist items range from connecting a Source to configuring a Procedure to activating a Signal. The list is specific to the combination of Moment and level.
You can also set a priority by selecting either a row or a column. Selecting a row, such as Automated, tells the system you want to reach that level across all Moments. Selecting a column, such as Support, tells the system you want to advance that Moment through all levels. Once set, the Inbox messages that tell you what to do next will focus on your priority.
The Gaps section below the matrix lists recommended next actions with estimated impact. After taking an action, give the matrix about a week of production traffic to see the score move.
Certificates and when to check
When you complete a maturity level for a Moment, you earn a certificate. Certificates are available for each of the 20 cells in the matrix. Reaching Automated in Support is one certificate. Reaching Agentic in Acquisition is another.
The dashboard is useful for quarterly planning conversations, annual contract reviews with your account manager, leadership reports about the longer arc of the rollout, and after deploying a new Moment to track its ramp.
Conclusion
Your AI maturity score is a living measure that updates automatically as your configuration, performance, and business impact data change. It tells you where you stand today and what to do next, without a consultant or manual audit. The score is not a judgment, it is a roadmap. Use it to decide where to invest your next effort, and let the matrix guide you toward the moments and levels that matter most for your business.
